To me, 12 is too many, which is what we used to do at ESPN. You rarely have significant decisions to make unless you just lucked into a great roster, and every time you have to replace a starter, it's painful.
Last year we kicked 4 guys out and played with 8 teams and it was much more fun. The rosters were stronger overall. The games were higher scoring. You had meaningful decisions to make each week. It just felt better to me. Of course, I won, so maybe others didn't feel the same.
